- Year 1: Everything is fast. New Fields in a day. Users love it.
- Year 2: A few shortcuts. “We'll clean it up later.”
- Year 3: Nobody remembers why there are 12 Stages on the Opportunity.
- Year 4: A simple change takes 3 sprints. Half the time goes to figuring out what will break.
Nobody decided this. It just happened. A Flow here. A Validation Rule there. A Record Type for that one team that left in 2023. A Permission Set for a consultant who never came back.
Each one made sense at the time. Together, they slow everything down.

What I tell every team hitting year 3
- Put cleanup on the roadmap. Give it real capacity, not leftover time.
- Delete what nobody uses. Fields, Reports, Flows, Profiles.
- Every new build removes something old.
- Make one person own the Org's health.
Tech debt doesn't show up as a single outage. It shows up as a slow “no” to every business request.
